# From reading to a small pilot

Use this worksheet after any article. Its purpose is to turn an idea into a testable decision, not assume that advice from another business will work in yours.

## 1. Capture the useful idea

- Article title / URL / publication date:

- What evidence does the article provide?
- Is it measured, client-reported, illustrative, or opinion?
- Does the evidence describe the same workflow, business size, and conditions as yours?
- Missing information or assumptions:

## 2. Describe your version

- Job / team / responsible owner:
- Current trigger → steps → output:
- Current volume and time per job:
- Source and date of baseline measurement:
- Tools and permissions required:
- Expected change and why:
- What will remain manual:
- People affected and who must review the change:

## 3. Make a bounded pilot plan

- Hypothesis: If we ___, then ___ should change from ___ to ___ because ___.
- Scope: one workflow, team, or location:
- Pilot dates and representative sample:
- Maximum spend and team time:
- Agreed success threshold:
- Quality measure / unacceptable error:
- Human escalation recipient:
- Stop trigger and manual fallback:
- Who decides at the end:

Do not change the pass criterion after seeing the results. If the conditions change, record a new test version.

## 4. Keep the test evidence
